在智慧型手機戰場上與蘋果、三星鼎足而立的宏達電,過去一年,手機市占率腰斬,股價
從1,300元到外資唱衰只值160元,市值蒸發8千億,宏達電到底做錯了什麼?
第一、組織膨脹》大家搶做前端研發
沒人想做苦工
2011年,宏達電全年營收成長近7成,面對市場大幅成長,為了因應應接不暇的市場需求
,每個月推出一款新產品,員工人數也在一年多內從8千多人一口氣成長到17,000人,組
織膨脹了一倍。
一位剛離職的軟體專案經理表示,宏達電的產品開發流程分為前端的研發與後端的專案管
理,在機海戰術如火如荼進行時,每個工程師身上至少都背著三個以上的案子。但「專案
管理要追issue﹝問題﹞,做苦工,待遇與能見度都沒有研發端來得好,變成所有人都去
搶研發,不想做專案。」
第二、引進不適用的外籍人才》評估不當
90億購併案一年玩完
2010年8月,宏達電為了因應快速擴大的國際市場,迎來一批前索尼愛立信中高階主管,
希望幫助宏達電做全球布局。業界盛傳,這批外籍兵團的薪水遠超過一般科技業水準。
「這些外籍人才,是說的,比做的多。」一位王雪紅核心幕僚坦言。這些外部人才進入宏
達電後,遇見問題的典型做法,是花大錢聘請顧問公司、買公司,花錢不手軟。
最經典的例子,就是宏達電去年8月花90億台幣買下51%過半股權的美國潮牌耳機公司
Beats。原本策略是藉由Beats的流行時尚形象,拉升自己的品牌地位,但不到一年,就以
帳面虧損1.5億台幣的價格,賣還給Beats一半股權。而這只是過去兩年來,宏達電外部人
才加入後,評估、執行不當的重大案例之一。
第三、螺絲鬆了》對上三星、蘋果
旗艦機卻連爆瑕疵
一位在宏達電待超過十年的人士坦言,過去兩年來,不少人到宏達電的心態,是只想搭上
一台順風車,在意的是出國開會可以住哪家飯店?配到什麼等級的配車?薪資結構可以談
到多高?
隨著股價不斷攀高,人力不斷增加、組織不斷膨脹,「有多少人還記得當年宏達電拚上來
的精神?」這位宏達電主管坦言,「我們的螺絲鬆了。」
最明顯的例子,就是今年宏達電力推的旗艦機種「OneX」。
這款號稱全世界第一支結合四核心晶片、Android 4.0系統以及高速相機連拍功能的手機
,讓周永明拍桌大讚「Damn good!」﹝棒透了﹞,推出後卻接連爆出「螢幕有黃斑」、「
容易當機」等產品瑕疵。
事實上,One X的瑕疵問題,只是表象,讓周永明慢慢感受到危機的是銷售數字。「過去
半年多來,各分公司提報的銷售目標,一直在下修。」一位負責供應鏈的宏達電內部主管
透露,問題不僅僅出現在產品,而是競爭對手實在太過強大。
「外資看到的是我們被三星、蘋果夾殺,我們看到的,是三星、蘋果兩強之
外,市場上一定有第三名生存的空間。」一位核心幕僚轉述王雪紅、周永明的想法指出,
