淘汰沒能力的老人,是要看什麼叫作 " 能力"。
台灣大部分公司或部門的產業地位,獲利模式,不是靠研發世界一流的技術賺錢,不是靠技術能力打趴別人賺錢。你很難看到一個部門,會全靠 我的技術世界第一,打趴所有對手的情況。
所以大部分的公司與部門的特色就是:
願意快速抄規格,給你穩定產能充足,的產品。
我研發製造過程成本低較低。
我比別人"服務好"。
我有求必應,我跟你合作關係好。
能使你的上層主管,或供應鏈上下游能"穩定"與"賺錢",才叫做能力。
這時,如果只有"我技術很好",別人技術很差的心態就會很吃虧。
因為大家賺錢又不是只靠技術。尤其是,你的技術也很容易隨便找個人或廠商取代時,更不能以技術為本位。
舉幾個印象深刻的例子
靠"穩定" 主管與部門地位,來賺錢的冗員老人:
我待過台灣一家系統廠,部門主要是靠"平衡"生產成本與產品品質來賺錢的,品質太好,製造成本就高,公司不賺錢。品質太差客訴多,賠錢多。
這個時候,你在裡面靠我的專業技術是"部門內最強" (注意喔,不是世界第一),來說別人技術爛,有意義嗎? 搞不好一個有經驗的老冗員,去跟客戶道歉少賠一點,還更有用。
這就是我常在推文說的,去有資格去扛黑鍋,有能力揹黑鍋,就是種能力了。而且通常派個新人去扛廠商只會覺得你敷衍而已,更難使客戶滿意。所以通常找頭銜高的老人去背。沒人去扛這種黑鍋,一直說"我的專業力最強" ,都是下游廠商環境有問題,對部門來說一點能力都沒有。
舉個軟體業的例子:
之前我在一家公司,主要是靠廣告賺錢的。
讓人播放越多影片,賺越多錢。
萬一系統不穩定,當機,還要賠月費。
這種部門不是研發"世界第一"的,
穩定的新片源,穩定的播放比什麼都重要。
這時候,有個人跳出來說:AI技術"部門能力第一",AI推薦影片功能一上線可增加播放量。
問題是這功能計算量大,系統要停頓2秒才回應,用起來卡卡,跟競品比使用感受很差,上線客訴只會暴增,換家訂閱好了。這時候你說你AI專業能力第一,然後笑維運的人不懂寫程式專業,只會安裝維護伺服器,沒能力處理計算量,有意義嗎?部門上層的角度來看,只會覺得你很沒能力而已,只看技術,不看整體。
再舉個純研發的例子:
之前我也待過一個純研發論文與專利部門,是號稱做好技術研發就好的。這個部分的特色就是,很難驗證到底價值在哪。
所以高層只能靠:別的部門有沒有說我們部門的好話,來判斷。這時候,怎麼包裝成果,怎麼影響別的部門,或保持對外關係也很重要。
一個研究能力最好的人:成果寫,投稿xxxx頂會論文y篇。專利z篇。一點意義都沒有,考績也不會好,因為你沒有影響別的部門,別的部門也不會幫你站台。
但是如果一個專業能力稍微差的人去聊天,別人部門有什麼問題,你幫他寫專利解決,幫忙他們掛名。最後成果寫:協助Xxx部門解決yyyy難題,使公司避免受到其他公司技術獨佔。考績一定比較好。
即使別人的研究比較差,但你背後說別人只會聊天,交朋友,靠關係,只會包裝。其實你才是被認為沒能力的人。因為這種情況,較愛聊天,交朋友吧,別人部門願意幫忙站台掛名,就是種能力與影響力了。
所以能力是什麼呢?
我也在學習,只能感受到:
1. 不能只用專業技術,來認定能力
2. 每個部門認定能力的方式絕對不一樣。
3. 能力要與部門的穩定與獲利綁在一起。
基於以上,我現在換工作,都會問類似的問題:
部門的工作目標是什麼,有KPI嗎?
我要怎麼樣幫助這個部門,才會使這個部門被認為有好的考績與績效?更上層的主管是怎麼認定的?
確認該部門的 "能力好" 價值觀是怎樣的
來過濾掉自己不適合的工作環境。

個人覺得版上很多聰明人很可惜。
